How does TUHU make money in Malaysia with premium locations and low prices?

TUHU Car Care outlets are showing up in urban Malaysia and many do not realise their value offers.

Of course, long established rivals workshops, long running tyre shops and ‘mom and pop’ run tyre and workshop businesses are very upset with TUHU’s low prices and ability to offer ‘apple to apple’ products (same brand and specifications) at sometimes ‘silly’ lower prices.

Yes, we use the word ‘silly’ because its is not by a small margin …… can be as much as 30 percent lower as we have had TUHU customers share with us.

So, here is how TUHU maintains low consumer pricing and at high-rent street-front locations as we have just seen this latest outlet opening in heavily populated PJ Section 17.

Well, TUHU managed to provide low prices through a tech-driven Direct-to-Consumer (D2C) supply chain, standardised workshop efficiency and high customer lifetime value (LTV). Better known as ……..

1. Direct-Factory Sourcing (Cutting Out the Middlemen)

Eliminating Distributors: Traditional Malaysian workshops source parts from layers of regional distributors, local stockists, and runner networks, each adding a 15% to 30% markup. TUHU procures components directly from Tier-1 manufacturers (like Goodyear, Mobil, Castrol, Continental, Michelin, and Bosch) at massive factory volumes.

Private-Label & Exclusive Margins: While TUHU offers branded oils and tires at near-cost as loss leaders to bring traffic through the door, they monetize on higher-margin private-label products (e.g., in-house batteries, wiper blades, cabin filters, PPF, and tinting).

2. Digital Up-Selling & High Asset-Turnover

Loss Leader Acquisition: Drivers visit for an RM69 oil change or cheap tire replacement. During service, technicians perform a structured digital vehicle check.

Data-Driven Upselling: The TUHU app automatically generates a digital inspection report recommending secondary repairs (brake pad replacements, spark plugs, fluid flushes, suspension work). The initial cheap visit serves as customer acquisition; profitability is generated through bundled, higher-margin maintenance.

Maximizing Bay Utilization: Prime locations in high-traffic commercial hubs (such as Bandar Sunway, Puchong Jaya, Kepong, and Penang) drive walk-ins and high daily volume. High bay turnover spreads fixed costs (rent and utilities) thin on a per-car basis.

3. Supply Chain Efficiency & Minimal Inventory Costs

Centralized Warehousing: TUHU does not store massive back-end parts inventory inside expensive workshop space. Stores keep lean stock for fast-moving items (engine oils, common filters) and rely on centralized fulfillment centers for just-in-time (JIT) local delivery.

Footprint Optimization: Rent spend per square foot is offset by using virtually all store space for service bays and digital customer reception, rather than dead stock storage.

4. Standardized Mechanics & Operational Efficiency

SOP-Driven Workflows: In traditional workshops, master mechanics dictate the speed and cost of repairs. TUHU uses standardized SOPs and digital diagnostic guidance.

Lower Labor Variance: Standardized routines enable lower-skilled technicians to perform tasks accurately and quickly, reducing labor costs per service and maximizing overall output per hour.

5. Franchise-Light Capital Structure

Shared Capital Expenditure: Rather than taking on 100% of store lease liabilities directly as direct-operated locations, TUHU utilizes a Franchise / Partner Workshop (Tuhu-Partner) model in its scaling strategy.

Monetizing the Network: The franchisor collects upfront joining fees, recurring royalty software fees, and mandates that franchisee outlets buy all parts directly through TUHU’s platform, securing recurring B2B supply margins.

Summary

By using low-cost maintenance as a customer acquisition tool, TUHU shifts the customer lifetime value (LTV) equation relying on high volume and repeat business rather than heavy single-visit markups.
